A toolbox talk works when it is short, specific to today, and two-way.
Keep it about today
What work is happening, where, and what has changed since yesterday. A generic talk about ladder safety on a day nobody is using a ladder teaches people to tune out.
Name the hazards that are live now
Another trade working overhead, a delivery arriving at eleven, a floor that is still curing, heat. Concrete and current.
Ask, do not just tell
"What is going to get in your way today?" surfaces more real risk than any checklist. The people doing the work usually know already.
Close the loop
If someone raises something, say what you will do about it and then do it. Once a raised concern disappears without a response, people stop raising them.
